After spending some time catching up on reading some bookmarked articles over the break, I decided to post a four-part series this week with some ideas about how to be successful in 2026, in terms of thinking about AI and marketing analytics. Here goes the first one.
Day 1: The “400% Lift” Fallacy.
If a robot stands at the finish line, did it really run the race?
I recently saw a case study from a leading AI-driven (of course!) ad-optimization tool claiming they delivered a 400% lift in ROI within 30 days. On paper, it looks like a miracle. In reality, it was a classic attribution misfire.
The Misfire: The AI tool was optimizing conversion by inserting itself into the customer journey at the very last second with a "last-chance" ad – often just as a user was hitting the “checkout” button, but instead they clicked to take a detour to see if they could get a better deal.
The Reality: The tool claimed 100% credit for the sale and that's how they calculated the 400% increase in ROI. Classic last-click attribution, combined with taking undeserved conversion credit, because these customers were already on the site with credit cards in hand, ready to buy, when the optimization tool kicked in. The tool didn’t create or generate the demand - that was done way upstream - or really drive the conversion, which was highly likely regardless, it just took credit for it.
The Lesson: Presence does not equate to credit. If your attribution approach can’t distinguish between “assisted” and “created” then you have a bigger problem than a need for ad optimization, and you will end up paying a success fee for the AI tool for sales you already owned. Develop your attribution strategy, deploy it and understand the implications. When you are ready to implement AI-driven optimization, whether to support ad placement or all the way through to conversion, test and test and test again, and understand what component of the customer journey you're addressing, to ensure the optimization is truly incremental – and the results are properly attributed.
