If everyone is perfectly optimized, how can the entire market win?

Here is a provocative question for every marketing strategist:

In a mature, non-growing market, if every major competitor achieves the same "incremental revenue uplift" promised by AI, where does that new revenue actually come from?

We've all read about it: the promise of universal, broad-brush growth in a category driven by some new technological innovation, like AI-driven personalization. It, is actually a dangerous strategic illusion—a modernized version of the Zero-Sum Fallacy. If total category size remains static, one brand's uplift must necessarily come at the expense of another's. You may misinterpret a short-term positive result as a sustainable growth trajectory if you mistake a competitor’s loss for a sign of genuine market expansion. And it can easily flip back the other way.

When everyone is optimizing for the same metrics using the same tools, the game shifts from internal efficiency to competitor conquest. The only way to win long-term is to shift your focus from simply increasing conversion rates to increasing your Share of Category or, better yet, increasing the total size of the category itself.

The Strategic Solution: Moving from Internal Optimization to External Conquest:

Internal optimization is essential for survival, but true, sustainable growth in a crowded field requires a conqueror's mindset and a plan for retaining new conquests. Stop measuring purely what you gain; start measuring what your competitors lose.

Be careful out there.  This can’t be true for everybody.
